Key findings
  • Revenue +17.1% to $947.6m; costs +9.7%. Subscription revenue $930.2m, +18%; professional services and other $17.3m, (3%). GAAP operating income $71.9m, a 7.6% margin against 1.4% in Q3 2025 and the highest of the seven quarters since Q1 2025; non GAAP operating margin 22.6%. Revenue was above the Q3 guidance of $924m to $925m (10-Q and 8-K of 4 Nov 2026).
  • Customers 311,704, +12%, against +17% a year earlier (8-K); net additions 5,258, the lowest of the seven quarters, against 10,752 in Q1 2026. From Q3 2026 the count includes paid YouSpot Pro subscribers. Average subscription revenue per customer (ASRPC) $12,038, +4%.
  • Guidance: Q4 2026 revenue $945m to $947m, +12% (8-K); FY2026 revenue $3.685bn to $3.687bn, +18%, and non GAAP operating income $772m to $773m, a 21% margin. Q4 2026 GAAP operating income guidance is ($0.3m) to $8.7m after restructuring charges of $60.8m to $70.8m (8-K guidance tables).
  • Retention and backlog: net revenue retention as filed 103.5% in FY2025 against 115.2% in FY2021 (prior method); 101% in Q3 2026, stated on the call. Remaining performance obligations of about $1.8bn cover only contracts with an original term over one year; most subscriptions run one year or less and are excluded.
  • Pricing and sales cycles: the Q3 2026 10-Q adds to its risk factors that pricing changes, incl. credits based and outcome based pricing, have lengthened sales cycles and resulted in lower initial contract values, and may continue to do so; its MD&A states that product, pricing and go to market changes contributed to extended customer buying cycles. Cost of subscription revenue +28% against subscription revenue +18%; subscription and hosting costs rose $23.2m, which the 10-Q attributes primarily to customer growth and also to growth in usage of AI features. HubSpot files no AI revenue.
  • Restructuring, buybacks and price. The 2026 Restructuring Plan cuts about 7% of the workforce, nearly 660 roles per the CEO letter, with charges of $65m to $75m (8-K of 6 Oct 2026). Buybacks were $980.1m in 9M 2026; shares outstanding fell to 48.8m. Shares at $216.11 (intraday, 5 Nov 2026) trade at 51.9x TTM GAAP EPS; model price in three years: base $300, best $622, worst $103.

1 Revenue & Business Model

  • Storyline: revenue growth slowed from 23.4% in Q1 2026 to 17.1% in Q3 2026 and guidance implies 12% for Q4 2026, while GAAP operating margin rose to 7.6%; net customer additions fell from 10,752 in Q1 2026 to 5,258 in Q3 2026 (derived from filed counts), and the 10-Q reports demand headwinds since Q2 2026 as AI changes how customers discover, evaluate and purchase software. Chapters 2 to 4 cover the three revenue drivers: the Marketing and Sales Hubs with customer growth and ASRPC, multi hub expansion and upmarket sales with retention, and AI agents and Breeze with credits and outcome pricing.
  • HubSpot reports one segment and files no revenue by hub. The 10-K describes an agentic customer platform: Marketing, Sales, Service, Operations, Content and Commerce Hubs on a Smart CRM, with Breeze as the AI layer (Breeze Assistant and Breeze Agents). The target market is companies with 2 to 2,000 employees. Revenue is filed by type: subscription (98%) and professional services and other.
  • Revenue FY2021 $1.30bn to FY2025 $3.13bn, a 24.6% CAGR; TTM Q3 2026 $3.59bn. FY2022 and FY2023 figures are as restated in the FY2024 10-K, which corrected an immaterial error in contractual credits under a third party vendor agreement (FY2023 net loss revised to $164.5m from $176.3m).
  • Regions by customer location, FY2025: Americas $1.87bn (59.8%), Europe $1.01bn (32.3%), Asia Pacific $248m (7.9%). Revenue from outside the US was about 49% in 9M 2026 (10-Q) and about 48% in FY2025, when about 53% of Customers were outside the US (10-K). Q3 2026 growth: Americas +16.7%, Europe +15.7%, Asia Pacific +25.2%.
  • Employees 8,882 at 31 Dec 2025 (10-K); the October 2026 plan removes about 7% of the workforce.

  • ASRPC $12,038, +4.0% against $11,578; the FY2025 annual value was $11,414, +1% (10-K). The 10-Q attributes customer growth to lower priced Starter products and ASRPC growth to Professional and Enterprise adoption.
  • Calculated billings $924.9m in Q3 2026, +15%, against +18% in Q3 2025 and +27% in Q4 2025 (8-K releases).

4 AI Agents and Breeze: Credits, Outcome Pricing and Inference Cost

  • HubSpot files no AI revenue. The 10-Q names Breeze, Breeze Assistant, Breeze Agents and HubSpot Credits; usage revenue is recognized as customers consume credits through AI agent products, and usage fees billed in advance sit in deferred revenue.
  • Pricing: Customer Agent moved to pricing per resolved conversation and Prospecting Agent to pricing per qualified lead in 2026; seats and credits pricing, piloted in the Nordics and Benelux, extends to all new customers in EMEA in Q4 2026 (stated on the calls). The Q3 2026 10-Q states that pricing changes, incl. credits based and outcome based pricing, have lengthened sales cycles and resulted in lower initial contract values.
  • Cost: cost of subscription revenue $150.0m in Q3 2026, +28.2%; subscription and hosting costs rose $23.2m, primarily from customer growth and also from growth in usage of AI features (10-Q). Non GAAP subscription margin 85.4% against 86.7% (8-K); GAAP 83.9% against 85.2%.
  • Risk factors: factors that mention AI rose from 8 of 58 in the FY2024 10-K to 11 of 58 in the FY2025 10-K; the FY2025 10-K adds a standalone factor on the use of AI and names generic LLMs and general purpose agents as competitors.

How AI agents are changing CRM software

  • Agent access to CRM data: the Q3 2026 10-Q states that third party AI agents increasingly access HubSpot data through APIs and its Model Context Protocol server; Klaviyo Headless gives AI systems access to Klaviyo data (8-K of 4 Nov 2026).

10-Q Q1 2026 filed 7 May 2026Restates Item 1A in full with small additions: AI may change workforce skills and reduce demand for some roles, the April 2026 acquisition of Futurepedia, the conflict in Iran and events in Venezuela, and the 20 Mar 2026 federal National Policy Framework on AI.
10-Q Q2 2026 filed 5 Aug 2026Adds AI native companies and startups to the competitor list, customers deferring purchases over AI investment priorities, reliance on third party foundation models and cloud infrastructure, the Colorado AI law delayed to 1 Jan 2027, the May 2026 EU Digital Omnibus delaying high risk AI duties to Dec 2027, and the additional $1.0bn buyback of 3 Aug 2026 ($257.1m left under the February program).
10-Q Q3 2026 filed 4 Nov 2026Adds the 2026 Restructuring Plan (about 7% of staff, charges of $65.0m to $75.0m) and its attrition and disruption risks; states that pricing changes, incl. credits based and outcome based pricing, have lengthened sales cycles and resulted in lower initial contract values and that credit spend may substitute for seat and hub spend; adds third party AI agents using HubSpot APIs and its Model Context Protocol server, frontier AI models speeding cyberattacks, open weight models built outside the United States, and securities class actions over AI disclosure at software companies.
